Richard A. Hinton: AI Stripped the Camouflage. Executive Performance Is All That’s Left Standing.

For a generation, complexity was camouflage. The sheer noise of organizational life created enough cover that no one could quite isolate whether a leader’s judgment was actually good. The camouflage let mediocre leadership and excellent leadership look roughly the same from the outside.

Richard Hinton has worked alongside leaders for more than twenty years, most recently as an executive himself. He sees AI stripping that camouflage away. “AI isn’t taking (executive’s) jobs,” Hinton says. “It’s ending performance.” The threat was never that AI does the work. It’s that AI removes everything that wasn’t the work, leaving judgment exposed with nowhere left to hide it.

Judgment Was Always the Job. Now It’s Visible.

When AI absorbs routine work, what’s left is decision quality and execution clarity. Hinton points out these were always the actual job. The routine tasks were never the work. They were the noise that surrounded it. Removing that noise changes what a leader can conceal. Accountability can’t be delegated to a system. The quality of a person’s decisions now stands on its own, unmediated by the complexity that used to explain it away.

“The leaders getting ahead right now aren’t the ones who know AI best,” Hinton says. “They’re the ones willing to look at their own leadership honestly before the data does it for them.” The tool isn’t the point. It’s the judgment that was once obscured that’s now on display, and the leaders who thrive are the ones auditing their own before the exposure does it for them.

Alignment Stops Being Optional Because Confusion Can No Longer Hide

The same camouflage that concealed weak judgment also concealed organizational confusion. Hinton has watched two directors on a leadership team both believe they owned the same decision, a misalignment nobody caught for months. It wasn’t a technology problem. It was a clarity one, and it drained real time and trust while it went undetected.

That kind of confusion survives only in an environment with enough noise to hide it. As AI accelerates execution and strips away the ambiguity, unclear decision rights and overlapping ownership surface fast. This is why the leaders Hinton works with who are thriving fix decision rights and ownership first, before they touch a tool.

Chasing the technology while the underlying clarity is broken only accelerates the confusion. Establishing who owns what is the precondition for everything else, because AI exposes misalignment. It doesn’t fix it.

People Systems Have to Move as Fast as Everything Else

As AI accelerates execution across an organization, any function still operating at the old speed becomes a visible drag. The function most often left behind is the one governing people. Talent decisions made the old way, while the rest of the organization races ahead, create a gap. According to Hinton, that gap devours the organization from the inside.

People systems aren’t a secondary concern to modernize eventually. They’re leadership infrastructure, and when they can’t keep pace with execution, they become the bottleneck everything else backs up behind. When hiring, development, and talent decisions lag the speed of the work, the mismatch is no longer hidden by general organizational slowness. It stands out because everything around it now moves faster.

The shift underway was never about AI replacing people. It’s about removing the complexity that let unclear judgment, ownership, and outdated systems all pass unnoticed. The leaders without clarity aren’t being replaced by a machine. They’re simply being seen, because the performance that hid them is over.
